How we test packaging in the first day without losing the first day, and what the losing thumbnails usually have in common.
What we do
Every upload goes out with three thumbnails drawn from the same moment and two titles that promise the same thing in different words. YouTube's built-in test runs them side by side, and we judge the result on watch time, not clicks alone.
The losing thumbnails tend to share the same faults: too much in the frame, text that repeats the title, and a face that isn't reacting to anything. The winners show one person, one object and the second just before something happens.
What it changes
The test costs an extra hour of design. Across our channels the winning thumbnail beats the one the creator would have picked about two times in three.
